Why your analytics tool shouldn't mark up AI tokens

When AI usage is bundled into a subscription, you pay for an estimate plus a margin. Here is the case for paying your AI provider directly.

Key takeaways

  • Bundled AI pricing means the vendor sets a price for usage you can't see.
  • With bring-your-own-key, you pay your AI provider directly, at published rates, for what you actually use.
  • BYOK also gives you model choice, spend limits and a data agreement you already control.
  • The trade-off is one more setup step, which takes about five minutes.

The hidden line item

Most AI features in business software work the same way. The vendor holds an account with an AI provider, sends your requests through it and charges you for "AI" inside the subscription: a per-seat add-on, a credit pack or a higher tier.

That price is not the cost of your usage. It is the vendor's estimate of average usage, plus a buffer for heavy users, plus a margin. You cannot see the model, the tokens or the real cost behind it.

For analytics, this matters more than for most software, because usage is uneven. One analyst may ask 300 questions a week while ten colleagues ask five each. Bundled pricing charges them the same.

What bring-your-own-key changes

With bring-your-own-key (BYOK), you connect your own AI provider account. Every model call your analytics tool makes runs on your key, and your provider bills you directly at its published rates.

DashboardGPT works this way on every plan. It charges for the plan: Explore is free, Team is $40 per user per month and Enterprise is custom. Model usage is billed by your provider, not by DashboardGPT.

Four reasons it's the better deal

1. You pay for what you use

Light users cost little. Heavy users cost more, and you can see exactly how much. There is no bundled estimate to subsidise.

2. You can see the cost

Your provider's usage dashboard shows spend by day and by key. If you give analytics its own key, you know precisely what AI-assisted analysis costs your team each month.

3. You choose the model

You pick the provider and the model. If your company has standardised on one provider or has negotiated rates, your analytics follows that decision. When a better or cheaper model is released, you are not waiting for a vendor to switch.

4. You own the data agreement

Model calls run under your organisation's agreement with the provider, the one your security team may have already reviewed. You can set spend limits, rotate the key or revoke it at any time.

The honest trade-offs

BYOK is not free of friction:

  • One setup step. Someone creates an API key and adds it to the workspace. It takes about five minutes.
  • Two bills. One from the analytics tool, one from the AI provider.
  • Your budget, your limits. You set spend limits yourself rather than relying on the vendor's caps.

For most teams, these are small costs for transparent pricing and control. For a team that wants one bill and no setup, bundled pricing is simpler.

A quick way to estimate your cost

  1. Estimate how many questions your team asks per month.
  2. Create an analytics-only key and set a conservative monthly limit.
  3. Run a normal month and read the usage dashboard.
  4. Adjust the limit to what you saw, plus a margin.

After one month, you know your real cost, which is more than a bundled price will ever tell you.

What to ask any analytics vendor

  • Is AI usage bundled or billed by my provider?
  • If bundled, what are the limits and what happens when we exceed them?
  • Which models are used, and can we choose?
  • Can we bring our own key, and on which plans?
  • Which data is sent to the model for each feature?

Frequently asked questions

Bring your own key: the analytics tool uses your API key with an AI provider, and the provider bills you directly for model usage.

Often, especially for teams with uneven usage, because you pay only for what is used and there is no markup. Measure one month to know for sure.

No. DashboardGPT charges for the plan. Model usage is billed by your AI provider.

Set a monthly spend limit on the key with your provider. When it is reached, usage stops until you raise it.
